Does Cold Outreach Still Work

It works, and worse than it used to, and better than the people who quit it think. What has changed and what a sane version looks like now.

Cold outreach still works. It is harder than it was, the volume game is finished, and the people declaring it dead are usually the ones who were only ever doing the version that died.

Two things changed and neither of them was the channel.

What actually changed

Inboxes got defended properly. Sending infrastructure now gets judged on engagement, not just on volume and authentication, so a campaign that nobody opens quietly stops reaching anyone at all. You are not blocked. You are just filed somewhere nobody looks.

And the recipient has seen the pattern. The fake personalisation, the first line about their recent post, the "just circling back" on a thread they never replied to. Every one of those is now a signal that this is automated, and the response is instant deletion.

Generative tools made that worse, not better. Everyone got the same ability to sound personal at scale, so sounding personal at scale stopped meaning anything.

What still works

Small volume, real research. Twenty a week where you have actually looked at the business beats a thousand where a tool filled in a variable. That ratio is uncomfortable for anyone who liked the old maths, and it is the trade.

A specific observation. Not "I loved your website." Something that proves you looked. You are ranking third for a term where the two above you have thinner pages. Your enquiry form asks for eleven fields. Your best case study is buried three clicks deep. That opening earns a reply because it already gave something.

A small ask. The gap between a cold email and a fifty thousand dollar engagement is too wide to close in one message. Ask for a reply, not a meeting. Ask a question they can answer in one line.

Warm-adjacent targeting. People who follow you, who have visited the site, who share a connection, who commented on something in your space. Barely warmer, and the response rate difference is large.

The thing that changes the economics entirely

Outreach works dramatically better when the person already knows your name.

If they have seen you in their feed for three months, your email is not cold. It is a follow-up to a relationship that has been running one way. Reply rates on that are a different sport.

That is the real argument for building an audience before you need one. It does not replace outreach, it makes every outreach message land differently, and it is why we push organic first with every business we work with. Ten warm inbound conversations a day is what a personal brand produces at scale, and the outreach that runs alongside it converts at a rate the same message could never hit alone.

What to stop doing

Buying enormous lists. Sending from your primary domain. Following up six times on silence. Opening with a compliment. Attaching a deck. Asking for thirty minutes in the first message.

The honest maths

Small volume, real research, a specific observation and a small ask will produce a modest number of replies from a modest number of sends. That is not a failure, it is the actual conversion rate of the channel now, and a handful of real conversations a week is a functioning pipeline for most service businesses.

The mistake is measuring it against the numbers that worked in 2019 and concluding the channel is dead, when what died was the version of it that required no effort.
