Hiring Your First Marketer
The most common mistake is hiring a generalist to do six specialisms badly, then concluding marketing does not work.
Most first marketing hires fail, and it is rarely the person's fault.
The founder writes a job ad asking for someone who can do content, paid ads, SEO, email, social, design, and reporting. Someone confident applies. Six months later the founder concludes marketing does not work for their business.
Nobody is good at all six. Those are separate disciplines that happen to share a department name.
Decide what the hire is actually for
There are three genuinely different roles and they are not interchangeable.
A doer executes a plan you already have. If you know what needs to happen and just need hands, this is cheap and effective.
A specialist owns one channel deeply. Right when one channel is clearly where your growth is and you need it run properly.
A leader decides what to do and hires the rest. Expensive, and wasted if you cannot yet articulate what you are trying to grow.
Hiring a doer when you needed a leader means nothing gets decided. Hiring a leader when you needed a doer means you pay a lot for someone with nobody to direct.
Do the work yourself first
Not forever. Just long enough to know what good looks like.
Run the ads badly for a month. Write the posts yourself. Send the emails. You will develop a rough sense of what is hard, what takes time, and what results are realistic, and that sense is what makes you able to manage the hire.
Founders who have never done it cannot tell the difference between someone struggling with a hard problem and someone coasting.
Hire for the channel where you already have signal
If organic content already brings you enquiries, hire into that. If referrals dominate and nothing digital works, do not hire a social media manager and hope.
Strength first. Fixing weakness is a later-stage luxury.
Ask for the reasoning, not the results
Anyone can bring a case study with a big number. The number might have come from a budget increase, a seasonal spike, or a colleague.
Better question: walk me through a campaign that failed and what you changed. You learn whether they diagnose or guess, and whether they are honest about a loss. Both are more predictive than a screenshot.
Set the horizon honestly
Paid ads should show signal in weeks. Content and SEO take months. Brand takes longer still.
Hiring someone into an SEO role and reviewing them at eight weeks guarantees you fire someone who was doing fine. Agree the timeline before they start, in writing, so nobody is surprised.
The alternative worth considering
For many businesses under a certain size, a specialist team beats an in-house generalist, because you get several disciplines properly rather than one person spread across all of them.
The point at which in-house wins is when the volume of work in a single channel justifies a full-time person in that channel. Before that, you are paying a salary for partial coverage of everything.
